What "custom mold" actually means
A lipstick is two precision-machined pieces: the bullet (the tinted stick that sits in the base) and the cap or applicator that closes around it. Each piece is drawn from a hardened steel cavity — that is the mold. Standard tubes use molds ARIS already owns and reuses across many clients. A custom mold means new steel, designed around your requested bullet profile (flat, bullet, wavy, cut-out, logo-engraved) and the fitment of the twist mechanism.
The reason the fee sits in the $20,000-25,000 range is not marketing. Hardened steel cavities for a precision-matched two-piece twist are expensive: CNC milling, EDM (electric discharge machining) of the fine details, hand-polishing to a smooth bullet face, then at least three trial runs to prove the parts assemble cleanly. ARIS passes that cost through at cost — there is no hidden markup, but there is also no way to amortize it onto a 1,200-piece first run without ruining your unit economics.
Where the $20,000-25,000 fee goes
| Line item | Typical share of tooling | Why it costs |
|---|---|---|
| 3D CAD design + drawings | 5-10% | Industrials review against bullet profile, twist tolerance, cap fit |
| Hardened steel cavity (bullet) | 30-35% | Precision CNC + EDM, ~2-3 weeks |
| Hardened steel cavity (cap / applicator) | 30-35% | Matched tolerance with bullet, ~2-3 weeks |
| Twist mechanism parts | 10-15% | Gear / collar / collar-lock pieces |
| Trial samples (3+ rounds) | 10-15% | First article inspection, polish, tolerance tuning |
What is not included: the cosmetic formulation inside the bullet, the packaging box or pouch, or the logistics cost of getting sample tubes to you. Those are separate line items in the RFQ.
Does a custom mold make sense for your order?
Run the arithmetic before signing. If ARIS quotes a molded tube at USD 0.90 per unit with a USD 20,000 tooling fee and your first order is 3,000 pieces, your all-in unit price is (20,000 + 3,000 × 0.90) / 3,000 = USD 7.63. On an off-the-shelf tube with a foil label, the same 3,000 units land around USD 0.55-0.75 each. The delta is roughly USD 20,000 you would have to absorb before the mold ever breaks even.
A custom mold starts to look rational when your cumulative volume across a 2-3 year horizon hits the range where the tooling fee becomes a rounding error. A simple rule of thumb:
- 1,000-3,000 units pilot run: Do not invest in a custom mold ($20K+). ARIS recommends selecting from our in-stock luxury heavy-wall tubes paired with high-precision gold/silver foil labeling to validate product-market fit.
- 12,000+ units standard mass OEM/ODM: Standard industrial molds (high-speed silicone and aluminum split casting) are completely waived with zero tooling expense from ARIS's 50+ existing lipstick & applicator mold library. Custom proprietary molds ($20,000–$25,000) are fully amortizable across commercial reorder cycles.
- 30,000+ units cumulative enterprise scale: Bespoke custom mold pays for itself with 25-40% per-unit savings on customized closures, unique applicator shapes, and proprietary industrial design.
The foil label alternative for small premium launches
ARIS supports a distinct premium path that skips the mold entirely: take a stock tube in the exact finish you need — matte black, brushed gold, rose gold, pearl white — and apply a metallic foil label carrying your logo, product name and regulatory panel. When the foil is applied over an existing print or a blank section of the tube, the perceived premium is often indistinguishable from a full-wrap custom print at retail distance.
This path costs roughly USD 0.08-0.15 per label depending on foil, substrate and quantity, versus a printed tube upgrade that runs USD 0.20-0.60 per piece (once a print cylinder is amortized). Foil labels typically start at 500-1,000 pieces with no die fee, which is well under the practical MOQ for private label lip launch.
Where the foil label path has limits:
- No logo on the plastic itself — the print is on the label material, not the tube body.
- Full-360 color wrap is impossible — foil labels are cut to shape; a continuous wrap print is a different process entirely.
- Regulatory legibility — the label has to be large enough to hold INCI, lot number, expiry and responsible-person line. If it does not, you need a printed insert card in the box.
When custom applicator design specifically matters
Some lip product categories make the applicator itself the differentiator. If you are developing a liquid lipstick with a doe-foot, a lip oil with a brush wiper, or a lip mud with a tapered chisel tip, the applicator is part of the mold family. These mechanisms typically sit in the same USD 20,000-25,000 tooling range as the lipstick mold and follow the same volume-based break-even logic.
The one exception is the applicator-only design — where ARIS reuses an existing tube and cap but swaps the inner insert brush. This is a much smaller steel investment, often USD 3,000-6,000, and is the most common route for a second-generation lip line that wants a differentiated swatch experience without a full re-mold.
Custom mold vs. off-the-shelf vs. printed tube: side by side
| Decision dimension | Custom mold | Printed off-the-shelf tube | Stock tube + foil label |
|---|---|---|---|
| Up-front tooling | USD 20,000-25,000 | USD 800-2,000 print cylinder | USD 50-150 label die |
| MOQ | 10,000+ typical | 3,000-5,000 typical | 500-1,000 typical |
| Time to first order | 10-14 weeks | 4-6 weeks | 3-4 weeks |
| Perceived premium | Highest — bespoke bullet + cap | High — brand print on tube | High when foil quality is right |
| Best use case | 30K+ units, brand icon bullet | 3K-30K units, brand identity | <3K units, first test launch |
Timeline: what 8-12 weeks of mold development looks like
- Week 1-3: 3D drawing of bullet and cap from your reference photos and desired profile. You review and approve drawings before steel is cut.
- Week 4-8: Hardened steel milling and EDM. ARIS cannot ship until this is done — no shortcuts here without sacrificing finish.
- Week 9-11: First article sample run, polish pass, tolerance check with the twist mechanism.
- Week 12: Final approval sample shipped to you; production mold locked.
On top of mold time, ARIS then runs 45+ days of actual lip production, then roughly 30 days of ocean freight (lipsticks and lip glosses typically contain alcohol or solvent ingredients and are classified as DG, so air freight is generally not viable). A first custom-mold launch is therefore a 4-6 month commitment end-to-end.
Red flags in mold quotes from other factories
Two things to watch when reading a mold quote from any Chinese OEM:
- No mention of hardened steel or EDM — some factories quote "aluminum prototype" molds at USD 3,000-5,000 as if they were production tooling. Aluminum molds wear out in 2-3 production runs. If the quote does not name the material and heat treatment, ask.
- No trial sample schedule — a legitimate mold factory will offer 3+ trial rounds before final approval. If the quote jumps straight from "mold finished" to "mass production," expect to discover fit problems on your first paid order.
How ARIS runs a first-launch briefing that skips the mold
For brands that are still in the 1,000-3,000 unit range — which is where most private label lip brands actually start — ARIS runs a specific workflow:
- Send a target aesthetic: bullet color palette, tube finish, and any reference brands.
- ARIS selects 2-3 stock tubes that visually match, then produces foil-label mockups of your logo on each.
- You approve the mockup; ARIS prints a small foil-label set for final physical approval.
- Approved tube + label go into production alongside your formulation samples.
- Once a specific SKU proves out commercially, revisit the custom-mold conversation for the second-generation tube — by then your cumulative volume may already justify it.
Frequently asked questions
How much does a custom lipstick mold cost at a Chinese OEM factory?
USD 20,000-25,000 for a one-off design covering the bullet shape and matching cap or applicator mechanism. This is a tooling fee, separate from the cosmetic formulation and the per-unit product cost.
When does a custom mold make financial sense?
Generally above 30,000-60,000 cumulative units. Below that, the tooling fee can add 5-15% to your unit cost. For 1,000-3,000 first orders, foil labels on stock tubes are the correct move.
Can I put my logo on a single sample tube?
No, not directly into the plastic. On a single sample ARIS can only apply a foil or paper label. Logo imprinting into the tube body requires a custom mold that only gets built once you are committing to a paid production run.
What is the fastest path to a premium-looking first launch?
Stock tube with the right finish (matte black, brushed gold, pearl white) plus a metallic foil label carrying your logo. Total lead time is typically 3-6 weeks including sample approval, versus 10-14 weeks if you insist on a custom mold.
How long does mold development take?
8-12 weeks from 3D drawing to production-ready steel, then 45+ days of product manufacturing and roughly 30 days of ocean freight. Budget 4-6 months end-to-end for a first custom-mold launch.
